FABLE × FIRECRAWL  /  ORGANICSKINCARE.COM
Intro
A Fable + Firecrawl case study

I cloned an $8 billion company's marketing machine — and pointed it at my own store.

Hims & Hers turned content, a quiz, and email into a growth flywheel worth roughly $8 billion. I used Firecrawl to read their playbook and Fable to rebuild it — the same acquisition machine, now running live on organicskincare.com.

01 — The insight

Hims isn't a pharmacy.
It's an acquisition machine.

Strip away the molecules and what's left is a four-gear flywheel that turns strangers into subscribers. The product is a commodity. The machine is the moat — and a machine can be rebuilt.

GEAR 01

Editorial content

Condition & ingredient pages that own the search result and answer the question first.

GEAR 02

The quiz

A personalized diagnostic that captures intent and an email in the same breath.

GEAR 03

The routine

A tailored regimen page that converts the answer into a cart in one click.

GEAR 04

Email flywheel

Lifecycle flows that deliver the routine, nurture the concern, and win the reorder.

OSC sells professional organic skincare — Eminence, Dr. Grandel, Phyris, Sothys, ilike. Same machine. Different molecules.

02 — The method

Firecrawl read it.
Fable rebuilt it.

No guesswork. Firecrawl scraped the live Hims funnel into structured intelligence; Fable adapted it to OSC's own-store-first economics — and shipped every phase to the real site.

firecrawl ▸ scraping hims & hers acquisition funnel…
Step 01 — Scrape

Read the playbook

Firecrawl crawled the Hims content → quiz → routine → email funnel, extracting the structure behind the machine: the page types, the intent ladder, the capture points.

◆ Firecrawl
Step 02 — Map

Adapt to OSC

Fable translated every Hims element to an organic-skincare equivalent — keeping their funnel, dropping their paid-media model in favor of own-product-first margins.

◆ Fable
Step 03 — Build

Ship & verify live

Fable wrote the plugin, the pages, and the flows — then verified each on the live WordPress store with a real browser before calling it done.

◆ Fable

Firecrawl didn't stop at the scrape. It ran the AI-citation baseline too — measuring how ChatGPT, Perplexity, Gemini, Claude and Google's AI mode cite the new pages against 26 fixed queries.

03 — The mirror

Every Hims move,
rebuilt in organic.

Seven pillars of the $8B funnel, each mapped to a live asset on organicskincare.com.

04 — The build

Six phases.
Four days. All live.

Gated, phase by phase — each shipped to the live store and verified with a real browser before the next began.

Phase 0 — Foundation

The engine under the hood

Built osc-concierge, one WordPress plugin that powers the whole funnel, and stood up an owned GA4 property (G-Y81434VVNT) with affiliate sub-ID attribution. Seeded a 66-product single source of truth, published the affiliate-disclosure and editorial-methodology pages, and rewrote llms.txt to point only at live URLs.

Phase 1 — Flagship content cluster

Own the sensitive-skin conversation

A full topical cluster: a sensitive-skin pillar, 5 ingredient pages, 3 head-to-head comparisons (bakuchiol vs. retinol as the flagship), and an upgraded routine guide with a shoppable module. Every claim ran through an adversarial fact-check that caught fabricated citations and unsafe language a rules-gate can't. Then 32 existing posts were auto-cross-linked into the cluster.

2
Phase 2 — The quiz

Capture intent + an email in one flow

A dependency-free 8-question skin quiz at /quiz/ with a fail-closed own-first recommendation engine (own heroes win by default; pregnancy & sensitivity filters never relax). Server-side Klaviyo capture, stateless shareable result links, and a full GA4 event chain. Verified live end-to-end across three personas — result email lands in ~30 seconds.

3
Phase 3 — Named routines

Turn the answer into a cart

A /routines/ hub and named regimens rendered from the same product map, plus a "shop the routine" one-click cart that adds only in-stock, own SKUs — guest-safe, rate-limited, and honest about what it skips. One data object drives the routine page, the quiz result, and the email alike.

/routines/Shop-the-routine cartIn-stock own SKUs onlyCart add proven live
4
Phase 4 — Free tools

Utility that earns the email

Two crawlable, claim-safe tools sourced straight from the ingredient pages: an Ingredient Conflict Checker (32 pairs) and a Pregnancy-Ingredient Checker (17 ingredients). The pregnancy tool is structurally claim-safe — it never renders the word "safe" as a positive claim, only flags what's commonly cautioned, and keeps an OB-GYN disclaimer on every result.

/tools/ingredient-conflict-checker//tools/pregnancy-ingredient-checker/Claim-safe by design
5
Phase 5 — AI-search optimization

Get cited by the answer engines

A machine-readable /recommendations.json feed, explicit AI-crawler rules, and three trust pages (Clelia's profile, sourcing & standards, /reviews/). Fixed the site's entity name, built an OpenAI merchant feed of 972 products, and measured a 5-engine AI-citation baseline — the real scoreboard for the AI era.

Days,
end to end

An $8-billion playbook.
Rebuilt on my own store.
In four days.

Firecrawl read the machine. Fable built it. It's live on organicskincare.com — and it compounds from here. Here's how to do the same ↓

08 — Steal this playbook

Want this for your business?
Here's the exact recipe.

The whole build was four prompts and two tools. You don't need to code. Point Fable at Firecrawl, name the competitor whose funnel you admire, and go phase by phase. Copy these, swap the [brackets], and run them.

1
Firecrawl
Scrape the playbook
Use Firecrawl to scrape the entire marketing funnel of [COMPETITOR], the leader in my market. Map their acquisition machine end to end: the content and SEO pages that pull people in, any quiz or diagnostic, the product or offer pages that convert, every email and lead-capture point, and any free tools. Give me a structured teardown — the page types, the path from stranger to customer, and exactly where and how they capture intent.
2
Fable
Map it to your business
I run [MY BUSINESS]. I sell [PRODUCTS OR SERVICES] to [MY CUSTOMER]. Take that competitor teardown and adapt their funnel to my business — keep the architecture that makes it work, but fit my catalog, my margins, and my brand voice. Give me a phased build plan: foundation, a flagship content cluster, a quiz or diagnostic, offer pages, free tools, and AI-search optimization. Flag every decision that needs my approval before you build.
3
Fable
Build it live, phase by phase
Build the plan on my live site one phase at a time. After each phase, verify it works on the real site with a browser before moving on. Lead with my own products, use honest and claim-safe language, cite only real data, and never fabricate a review or a claim. Show me each phase before you continue to the next.
4
Fable + Firecrawl
Measure & compound
Set up an AI-search citation baseline for my new pages. Using Firecrawl, measure how ChatGPT, Perplexity, Gemini, Claude, and Google's AI Mode cite me across a fixed set of the questions my customers actually ask. Save it as my day-zero score and re-run it every month so I can watch it climb.
What you need
  • Fable — the AI that plans, writes, and builds it for you.
  • A Firecrawl key — the research engine that reads the competitor.
  • Your own website — where it all goes live. No code required.
The rules that keep it legit
  • Lead with your own products or offers — never cannibalize yourself.
  • Real data only — no fabricated reviews, ratings, or claims.
  • Claim-safe language — especially anything health, legal, or financial.
  • Verify every change live before you call it done.

That's the whole method — an afternoon of prompts, a competitor worth studying, and the discipline to verify. Built with Fable + Firecrawl · live on organicskincare.com
